## The situation

CMAs and nurses can both typically perform EKGs, blood draws and injections, which is efficient for coverage but leaves it unclear who is doing a given task in the moment. It is also the setup where an order sits undone, because each person has a reasonable excuse to think the other one has it. Both are busy with other patients, neither knows the order is waiting until they happen to check, and a twenty-minute delay turns into an hour.

Splitting the work by role is not the fix, because it throws away the flexibility that made the overlap worth having. The fix is making each order visible to both roles and making it obvious who has taken it.

## Steps

1. **Send every procedure order to one shared group** An Admin creates a Task group with your CMAs and nurses in it. Each EKG, draw or injection becomes a Task assigned to that group, with the Patient set and Due on set to today, so both roles see the same list.
2. **Claim an order by taking it** When you pick one up, change Assigned to from the group to yourself and set the status to In progress. The next person sees it is yours and moves on. A comment, a mention or a thumbs-up in Team Chat does not claim it.
3. **Mark the orders that cannot wait** Select Mark as urgent on a same-day EKG for a symptomatic patient, and leave routine work such as an annual labs draw as it is. Urgent Tasks carry a red Urgent marker, so whoever is free takes those first.
4. **Watch for orders nobody has claimed** Filter Tasks to Assigned to that group and Status To do, and have each CMA and nurse save it under Favorite filters. Name one person, such as the lead CMA, to check it at set times through the day, so an unclaimed order surfaces without anyone happening to look. If an order sits there for fifteen or twenty minutes, they mention the group in a comment so every current member is notified.
5. **Cover an absence with the same list** When a CMA or nurse is out, the group list does not change, so whoever is in sees every open order. Filter Assigned to by the absent teammate and reassign anything they had already claimed.

## The outcome

Your team keeps the flexibility of overlapping roles and loses the ambiguity. Everyone can see at a glance what is covered and what is still open, the urgent orders get picked up first, and no order waits on an assumption that someone else has it.
